Build a team that runs without you so you stop being the bottleneck

For startup founders who feel the business has wrapped itself around them and are done being pulled into every decision, every escalation, every fire…

How much is your culture costing you?

From the outside, it looks like there’s traction. Inside, leaders are drowning in competing priorities, no one seems to fully own outcomes and you’re still the person everything flows through. You’re doing more planning than ever, but barely anything gets finished without you in the room.

That’s not a motivation problem. It’s a people operating system problem.

As a fractional Head of People, I work with your leadership team to make the hidden OS explicit: who owns what, how decisions get made, how information flows, and how problems get solved without you as the default route. We design and implement a People Operating System that fits your company instead of being copy pasted from someone else’s playbook.

The result: a thriving team that runs without you for the day to day, so you can lead the business instead of constantly firefighting people issues.

About

I’m Steph. I’ve spent my career learning a simple thing the hard way: when you treat adults like adults and give them the right structures, everything improves: customer satisfaction, profit, retention, morale. I got there by breaking rigid rules that treated people like children and building environments where my teams could use their judgement to solve problems. The pattern was always the same: happier customers, better numbers, lower turnover. When you don’t design your People operations on purpose, you don’t hit your goals consistently.

Over almost 30 years of building and running teams and the last 20 inside high growth startups, I’ve seen the same trap over and over: The founder builds the business by being the best operator, then wakes up to find the business has wrapped itself around them. They hire smart people, but they’re still dragged into every decision, every escalation, every fire. It looks like a “People problem”, but what’s actually missing is a People operating system: clear ownership, decision rights, leadership rhythms and ways of working that don’t rely on the founder’s constant involvement.

My work is to take that weight off the founder by designing and implementing the inner architecture of how the company runs: how decisions get made, how information flows, how problems are solved without you. I treat People as core infrastructure and I use values as a wiring diagram for team behaviours. The point isn’t more policies; it’s a simple, explicit system that lets adults do great work together at speed.

As your fractional Head of People, I design and implement the people systems and team architecture you need for your next phase of growth, with one clear outcome: a thriving team that can run without you, so you can step out of the weeds, stop being the bottleneck, and actually lead..
